What makes this different?
Most culture work looks at one half of the picture. Some consultants study the people and patterns of behavior, others study the systems, the processes, and the operational machinery. The reality is that culture problems often involve both of these, so the Cygnus Services Culture Audit looks at both:
The patterns of behavior in your people: how your teams truly work together, both within their own groups and across functions; how information and decisions actually move between people; where communication breaks down, what causes conflict and whether it gets worked through or avoided, and where stress and friction tend to build; and the predictable patterns a team falls into under pressure, like defensiveness, blame, withdrawal, control, and overfunctioning.
The systems and structures underneath them: which of your systems and processes are supporting your people and which are unintentionally working against them; whether the everyday structures that support culture as you grow—like how decisions get made, how roles and expectations are set, how feedback and accountability actually happen, how meetings and one-on-ones run—are clear and consistent or left to each individual leader to figure out; and where you've come to rely on institutional knowledge or specific employees instead of scalable structure.
The heart of the Culture Audit is the gap between the culture your leadership believes and intends and the culture your employees live every day. Identifying the factors contributing to that gap and revealing where it comes from is what turns a vague sense that something's off into a problem you can actually solve.
The process
The Culture Audit follows six phases
1. Align. We begin with your leadership team to define the culture you're aiming for, identify the questions you most need answered, and clarify what a successful audit looks like. Together we also design the confidentiality safeguards that make honest input possible.
2. Listen broadly. A confidential survey, customized around your specific values and the culture you're working toward. Every employee gets a voice, and only anonymized trends are ever reported back.
3. Listen deeply. Confidential one-on-one interviews across roles and levels. We start from a list your leadership provides, and then follow the threads wherever they genuinely lead.
4. Examine the systems. We review the practical structures: workflows and software, training and onboarding, feedback processes, meeting and one-on-one rhythms, along with key documents like your values, handbook, and existing survey data. We map where structure is helping to support your desired culture, and where there are gaps that might be contributing to the break down.
5. Connect the dots. Once we’ve gathered all the data, we identify the patterns and trends causing the cultural drift, bringing the behavioral picture and the systems picture together.
6. Report and roadmap. You receive a clear, honest readout of what's working and where the gaps are, followed by prioritized recommendations for getting your culture back on track.
What you receive
A written Culture Audit report capturing the current state of your culture, the key gaps between intended and actual experience, and the factors contributing to the disconnect.
A live report-out with your leadership team so we can provide context and answer any questions.
A prioritized roadmap of specific, actionable recommendations across both your people and your systems.
An optional full-team debrief, where appropriate, to share findings transparently and begin rebuilding trust in preparation for what comes next.
Confidentiality is the foundation
None of this works without candor. Candor requires trust, and trust requires confidentiality during this process. Employee surveys and interviews are strictly confidential. Results are reported only as anonymized themes and trends, with safeguards designed in advance so that no individual's input can be identified, including in smaller teams. We do everything we can to help your employees know that they can be honest during this process, without negative repercussions.
